How to set up issue tracking for a small team

Setting up issue tracking does not have to be a project. The goal is a system your team will actually use, so keep it simple and grow it later. Here is a practical starting point.

1. Start with one queue

Resist the urge to build ten categories and five custom fields on day one. One queue where every issue lands, with a status and a priority, is enough to get organized. You can refine categories once you see what people actually report.

2. Agree on what "priority" means

Priorities only help if everyone reads them the same way. Write one sentence for each level, for example: urgent means work stops, high means it is painful, medium is the default, and low can wait. Color coding makes the urgent work impossible to miss.

3. Give every ticket an owner

An issue with no owner is an issue nobody is working on. Assign each ticket to a person, and keep an "unassigned" view so new work is picked up quickly rather than sitting in limbo.

4. Turn on notifications

The fastest way to kill a new system is to make people refresh a page to see updates. Email and push notifications mean the right person hears about an assignment, a reply, or an urgent issue the moment it happens.

Keep it simple

Good issue tracking is mostly discipline: one queue, clear priorities, an owner on everything, and notifications that reach people. Tools should make that easy, not add ceremony.
